In your industry analysis, you need to provide an overview of the auto repair industry.

While this may seem unnecessary, it serves multiple purposes.

First, researching the auto repair industry educates you. It helps you understand the market in which you are operating.

Secondly, market research can improve your strategy, particularly if your research identifies market trends.

The third reason for market research is to prove to readers that you are an expert in your industry. By conducting the research and presenting it in your plan, you achieve just that.

The following questions should be answered in the industry analysis section of your automotive business plan:

  • How big is the auto repair industry (in dollars)?
  • Is the market declining or increasing?
  • Who are the key competitors in the market?
  • Who are the key suppliers in the market?
  • What trends are affecting the industry?
  • What is the industry’s growth forecast over the next 5 – 10 years?
  • What is the relevant market size? That is, how big is the potential market for your auto repair business? You can extrapolate such a figure by assessing the size of the market in the entire country and then applying that figure to your local population.

Customer Analysis

The customer analysis section of your mechanic business plan must detail the customers you serve and/or expect to serve.

The following are examples of customer segments: car owners, truck owners, luxury vehicle owners, classic vehicle owners, and businesses that own vehicles such as car rentals, car dealers, delivery businesses, and repairmen.

As you can imagine, the customer segment(s) you choose will have a great impact on the type of auto repair business you operate. Clearly, luxury vehicle owners would respond to different marketing promotions than truck owners, for example.

Try to break out your target customers in terms of their demographic and psychographic profiles. With regards to demographics, include a discussion of the ages, genders, locations and income levels of the customers you seek to serve. Because most auto repair businesses primarily serve customers living in their same city or town, such demographic information is easy to find on government websites.

Psychographic profiles explain the wants and needs of your target customers. The more you can understand and define these needs, the better you will do in attracting and retaining your customers.

Competitive Analysis

Your competitive analysis should identify the indirect and direct competitors your business faces and then focus on the latter.

Direct competitors are other auto repair businesses.

Indirect competitors are other options that customers have to choose from that aren’t direct competitors. This includes auto parts stores (for DIY repair). You need to mention such competition as well.

With regards to direct competition, you want to describe the other auto repair businesses with which you compete. Most likely, your direct competitors will be auto repairs located very close to your location.

For each such competitor, provide an overview of their businesses and document their strengths and weaknesses. Unless you once worked at your competitors’ businesses, it will be impossible to know everything about them. But you should be able to find out key things about them such as:

  • What types of customers do they serve?
  • What types of vehicles do they maintenance and repair, or what types of maintenance and repairs do they offer?
  • What is their pricing (premium, low, etc.)?
  • What are they good at?
  • What are their weaknesses?

With regards to the last two questions, think about your answers from the customers’ perspective. And don’t be afraid to ask your competitors’ customers what they like most and least about them.

The final part of your competitive analysis section is to document your areas of competitive advantage. For example:

  • Will you provide better maintenance and repair services?
  • Will you provide services that your competitors don’t offer?
  • Will you provide better customer service?
  • Will you offer better pricing?

Think about ways you will outperform your competition and document them in this section of your plan.

Marketing Plan

Traditionally, a marketing plan includes the four P’s: Product, Price, Place, and Promotion. For a car service business plan, your marketing plan should include the following:

Product : In the product section, you should reiterate the type of auto repair company that you documented in your Company Analysis. Then, detail the specific products you will be offering. For example, in addition to auto repair, will you provide car rental services, repair financing or any other services?

Price : Document the prices you will offer and how they compare to your competitors. Essentially in the product and price sub-sections of your marketing plan, you are presenting the services you offer and their prices.

Place : Place refers to the location of your auto repair company. Document your location and mention how the location will impact your success. For example, is your auto repair business located in a busy retail district, industrial area, etc. Discuss how your location might be the ideal location for your customers.

Promotions : The final part of your auto repair marketing plan is the promotions section. Here you will document how you will drive customers to your location(s). The following are some promotional methods you might consider:

  • Advertising in local papers and magazines
  • Reaching out to local websites
  • Social media marketing
  • Local radio advertising

Operations Plan

While the earlier sections of your business plan explained your goals, your operations plan describes how you will meet them. Your operations plan should have two distinct sections as follows.

Everyday short-term processes include all of the tasks involved in running your auto repair business, including speaking with vehicle owners in person or on the phone, maintenancing and repairing vehicles.

Long-term goals are the milestones you hope to achieve. These could include the dates when you expect to repair your 50th car, or when you hope to reach $X in revenue. It could also be when you expect to expand your auto repair business to a new city.  

Management Team

To demonstrate your auto repair business’ ability to succeed, a strong management team is essential. Highlight your key players’ backgrounds, emphasizing those skills and experiences that prove their ability to grow a company.

Ideally you and/or your team members have direct experience in managing auto repair businesses. If so, highlight this experience and expertise. But also highlight any experience that you think will help your business succeed.

If your team is lacking, consider assembling an advisory board. An advisory board would include 2 to 8 individuals who would act like mentors to your business. They would help answer questions and provide strategic guidance. If needed, look for advisory board members with experience in managing auto repair shops or successfully running small businesses.  

Financial Plan

Your financial plan should include your 5-year financial statement broken out both monthly or quarterly for the first year and then annually. Your financial statements include your income statement, balance sheet and cash flow statements.

Income Statement : an income statement is more commonly called a Profit and Loss statement or P&L. It shows your revenues and then subtracts your costs to show whether you turned a profit or not.

In developing your income statement, you need to devise assumptions. For example, how many cars will you repair per week? And will sales grow by 2% or 10% per year? As you can imagine, your choice of assumptions will greatly impact the financial forecasts for your business. As much as possible, conduct research to try to root your assumptions in reality.

Balance Sheets : Balance sheets show your assets and liabilities. While balance sheets can include much information, try to simplify them to the key items you need to know about. For instance, if you spend $50,000 on building out your auto repair business, this will not give you immediate profits. Rather it is an asset that will hopefully help you generate profits for years to come. Likewise, if a bank writes you a check for $50,000, you don’t need to pay it back immediately. Rather, that is a liability you will pay back over time.

Cash Flow Statement : Your cash flow statement will help determine how much money you need to start or grow your business, and make sure you never run out of money. What most entrepreneurs and business owners don’t realize is that you can turn a profit but run out of money and go bankrupt.

In developing your Income Statement and Balance Sheets be sure to include several of the key costs needed in starting or growing an auto repair business:

  • Location build-out including design fees, construction, etc.
  • Cost of equipment and supplies
  • Payroll or salaries paid to staff
  • Business insurance
  • Taxes and permits
  • Legal expenses

Attach your full financial projections in the appendix of your plan along with any supporting documents that make your plan more compelling. Your business plan may be similar to other auto repair companies, or any service business, for that matter. But there are still ways to tweak your plan to make it stand out from the crowd.

“I’ve seen companies develop these great missions and vision statements, only for them to become artwork on the wall,” Wheeler says. “They really don’t have any substance behind them, and they aren’t lived out each day.”

Step 6: Monitor and measure your auto shop’s performance

“It’s kind of like Newton’s first law that we all learned in school—objects in motion will remain in motion until acted upon by an external force,” Wheeler says. “In other words, your business will continue on the path that it’s on unless you engage the energy necessary to change that trajectory…If you think you can do better, then I think one of the energy components that you can use, or should consider, is a comprehensive business plan.”

Louvigny Auto will be a generalist car garage offering both the maintenance and repair of new and used cars. 

The garage seeks to welcome all vehicles, regardless of the make or age of the car. 

We will offer a courteous and personalized service, making sure to carry out any necessary service needed to maintain the car in question, and will also offer professional advice to our customers. 

The company will be located at 25 Route de Louvigny in the town of Louvigny, which is considered as one of the main "commuter towns" of Caen.

The Route de Louvigny is one of the most popular roads among employees travelling regularly between Caen and Louvigny. It's also located near the historical Prairie Racetrack, the Exhibition Centre, the Malherbe Stadium, and The Zénith concert hall.

The garage is, therefore, very visible to those moving in and out of Caen and close to major events such as concerts and soccer matches, which is ideal if someone's car breaks down, as it can provide assistance quickly and efficiently. 

The company's legal structure is as a limited company. It will have two partners, Valentine D and Loïc C., who both hold 50% of the shares. 

Having worked in the same garage together for almost five years, the two managers know each other very well and their individual skills complement one another's perfectly. 

Valentine D. worked as an executive assistant in a local garage for 10 years. She will be in charge of the administrative and commercial management of the company.

Loïc C. has 7 years of experience in mechanics. He will be in charge of the auto-repair workshop, and more broadly the operational part of the company.

French market

It is estimated that 83% of the 67 million people living in France own a car - making it a country filled with motorists. For many, the car is an everyday necessity.

The steep increase in how frequently and how far people travel, coupled with the longer lifespan of cars on the road means there's a higher demand for car garages than ever before.

With the average lifespan of a car being around 8.5 years, regular maintenance and inspection is required to ensure it continues to function smoothly. 

At 32.7 million, privately owned vehicles make up the majority of all cars registered within France. They're followed by commercial cars, estimated at 6.1 million, and 1 million light-duty vehicles (including pick-up trucks and vans), which also require the services of a car garage. 

Since the 2000s, the French have favoured the purchase of brand new cars over used vehicles - with 2.11 million new cars sold in 2017. 

This is due, in particular, to the scrappage bonuses introduced by the government, as well as a tightening of rules to bring car owners in line with changes regarding technical inspections and environmental regulations. 

As for the budget each car owner must set aside for maintenance, the average annual cost was said to vary from €872 to €1,801 in 2018, depending on the type of car.

Garage visits have also become more frequent due to the increasing presence of electric cars, which explains why individuals can no longer afford to forgo specialised labour.

According to INSEE figures, there are 41,600 maintenance and auto repair businesses throughout France - with about 1 garage for every 1,600 inhabitants.

The French car repair market is not very cyclical. However, we have noted a slight decrease in overall revenues between 2010 and 2015, due to fewer road accidents.

From 2016, the overall turnover of the auto repair market increased by 4% - from 21.2 billion euros in 2016, to 22.1 billion euros in 2017.

In terms of purchasing habits, a car owner is most likely to seek out a car garage they already know and trust when they need work done on their car - so it's very important to provide a quality service that builds customer loyalty. 

On the other hand, for incidents such as emergency breakdowns, proximity is an essential consideration because the need is immediate.

Local market

The Caen agglomeration alone has more than twenty garages. There is, however, only one other garage in Louvigny - with five more located in the neighbouring towns.

According to Statista.fr, there were 145,934 new passenger car registrations in Normandy in 2017, with the local market representing about 7.2% of the French market. 

As Normandy is a rural region, having a vast number of car garages is essential.

We have identified two customer segments for our garage:

  • Residents of Louvigny and the surrounding area : these customers are residents located around Caen who want a garage they can trust. Their needs include maintenance, repairs, spare parts, and advice.
  • Passing motorists who break down:  these motorists often need emergency repairs because they have broken down whilst passing through the region. The necessary services here include mainly towing and repairs.

Competition

We have identified only one other garage in Louvigny, and 3 other competitors on the outskirts of the town:

The services offered by our competitors are similar to ours, and, apart from the quality of service and the customer reception area, there are no real areas of differentiation between our car garage and theirs.

As a result, we expect very strong competition with the other garages located around Louvigny.

We do believe, however, that the location of our garage means we'll be readily visible to motorists travelling from Caen to Louvigny, and that the market is large enough to support the arrival of a new entrant.

Financial Highlights

We expect our company to be profitable at the operating level from the first year, and fully profitable from year 2.

We believe we can achieve a total turnover of 429,850 € for year 1. We plan to develop our business over the following years, by building customer loyalty and implementing the actions indicated in our marketing plan. This should allow us to reach revenues of 454,900€ in year 2 (with 5.83% of growth) and 461,600€ in year 3 (with 1.47% of growth).

We expect to achieve an EBITDA of 22,499€ (with a 5.23% margin) in year 1, 39,989€ in year 2 (with a 8.79% margin) and 44,077€ (with a 9.55% margin) in year 3.

Net operating cash flow should be positive throughout the plan, enabling us to meet our loan repayments while providing leeway for us to renew our equipment and deal with any contingencies.

The creation of our car garage will require an initial investment of €240,000. The partners will contribute €70,000 (29%) and we would like to obtain the below bank financing to fund the remaining €170,000:

  • VAT Bridging loan: €35,000
  • Medium-term financing: €135,000

If you are interested in opening your own car repair shop, now is a great time because the market for mechanics is currently experiencing significant profit gains. Most drivers now have cars that are at least 10 years old, which means that the need for an auto mechanic is growing for more consumers. Opening Your Store

Step 1 Obtain a license to operate your business.

  • Fill out an application . Your motor vehicle department can provide you with an application to apply for your license.
  • Meet eligibility requirements . In most states, you will need to meet certain eligibility requirements to be allowed to apply. These requirements may include things like your age, credit, and criminal record.
  • Provide required documents and information . You may need to include some other documents and information such as proof that the building you plan to use has been zoned for your business, your tax ID number, and color photographs of your facility.

Step 2 Purchase insurance for your business.

  • Check with your state's motor vehicle department to determine how much insurance you will need to obtain for your business.

Step 3 Fulfill your administrative needs.

  • Consider hiring an accountant or a financial advisor to help you establish a budget for your expenses as a new business. An accountant can help you manage your taxes, your payroll system, and advise you on the best bookkeeping system to use in your business.
  • You should also consider retaining a lawyer in case you face any suits or claims from your clients. Ask other mechanics in your area which lawyers they use and like.

Step 4 Implement a marketing strategy.

  • Define your core values as a brand . What are three words your customers should think of when they think of your business? You might think of words like "honest,""loyal," and "dependable." [7] X Research source
  • Print eye-catching flyers . You can place them in places where lots of customers might congregate, such as gyms, civic centers, office parks, and the parking lots at universities and college campuses.
  • Establish a loyalty program . You might offer your customers a free oil change after they come to see you for another service (like an engine repair or heating/air conditioning repair). Step 5 Make alliances with car dealerships.

Step 1 Define the scope of your business.

  • Will you only offer a specialized service, such as oil changes and tire repairs, or will you offer a more comprehensive range of repairs?
  • Will you buy a currently operating car repair shop or start a brand new one from scratch? What are the costs and benefits of each of these options?
  • Do you plan to remain an independent repair shop or will you join a franchise like Jiffy Lube or Midas? You will generally need $30,000-$200,000 to join a franchise, but the advantage is that they will handle marketing and they often have a nationally trusted brand name for potential customers. If you do not have any existing customers in your current career that you know would follow you to a new business, joining a franchise might be worth the investment.

Step 2 Describe potential locations.

  • Look for locations that are convenient to either highway or main road access. If your shop is very isolated, it is unlikely customers will come to you, especially when towing costs are often tallied by the mile.
  • Your location should also be able to accommodate an office for you to take care of your administrative needs and a waiting room area for your customers.

Step 3 Determine your equipment needs.

  • You should clearly detail any loans your plan to apply for in order to fund your business? Will you apply for a business loan from your bank, from the Small Business Administration, or from another source? To get approved, you must have a healthy financial history (with good credit, no history of bankruptcy) and be able to demonstrate that you have roughly 70% of the funding already raised.   • If you are denied a loan from the Small Business Administration or your local bank, then you could consider other lenders like OnDeck and Kabbage if you need cash quickly. These lenders are meant for short-term loans because their interest rates are very high. [11] X Research source
  • If you choose to take a loan from friends or family members, still put the repayment terms of this loan in writing. You do not want to risk losing relationships in the event that you cannot repay the loan in a timely manner.

Step 5 Define your Unique Selling Point.

  • You can also consider if you will specialize in a niche field, like restoring old cars, or providing environmentally friendly or "green" services to your customers. [12] X Research source

Expanding Your Business

Step 1 Consider going mobile.

  • Technicians must have a two-year degree and a year of formal experience working as an automotive technician (or mechanic).
  • You can become certified in a number of specializations, ranging from school bus repair, collision repair, trucking equipment, and more.

This business aims mainly at people performing basic auto repairs on their own vehicles. The brand name of this facility will be “DIY Wash N’ Fix,” which fully expresses the comprehensive set of services offered to do-it-yourself car owners. 7.3 Target Market Segment Strategy

Primary Target Markets

The broad target market for DIY Wash N’ Fix consists of individuals who are willing and able to perform minor repair and maintenance on automobiles. Specifically, we are targeting an individual who wants to work on his vehicle, yet does not have the proper tools or adequate workspace to do so. We believe there is a segment of the population that would like to perform their own maintenance, but do not for the following reasons:

  • They do not have the right tools, such as torque wrenches, star-headed screwdrivers, extension socket wrenches, etc.

Certain auto parts require special tools to replace that specific part. These tools can be expensive and impractical for the average consumer to buy. Targeting individuals with physical space constraints is essential to our success. Our target market must have the desire to do this work but lack the area to do it in. For example, individuals living in apartment buildings cannot do maintenance on their vehicles in the apartment building parking lots. The number one reason individuals do DIY work is to save money. Therefore, we are targeting the lower income do-it-yourselfer who will find our services beneficial.

Secondary Target Markets

The secondary target market for DIY Wash N’ Fix is focused on individuals who wash their own vehicles. This is a broader market that includes our entire primary market. This individual bears the responsibility of maintaining their vehicle’s appearance. The cost savings and act of washing their own vehicle is more attractive to them than paying someone else to do it.

In a comprehensive survey consisting of 2,584 interviews with do-it-yourselfers, approximately 89% of the respondents were male. The breakdown of the respondents according to age was as follows:  

As previously mentioned, saving money is important to the do-it-yourselfer. Therefore, income is also important in identifying the target market.  The following is a list of the amount of DIY activity as a function of income:

Broken down by race, the number of Asians and Hispanics that are do-it-yourselfers was approximately 60%. Caucasians and African Americans registered at approximately 48%.

To determine geographic locations for this target market, the top locations for retail after-market auto parts were evaluated. According to the U.S. Department of Labor, the following states have the most auto parts stores:  California (5,030), Texas (3,280) and Florida (2,558).  Therefore, we are going to locate our facility in one of these states because of the high percentage of DIY sales.

Contingency Plan

The business model is viable for the foreseeable future. There is no readily available personal transportation substitute for cars and trucks and despite the improving engineering, there will always be a need for maintenance and repairs. There will also always be people that love their cars and will want to do their own work. Additionally, as cars become more complex, people will not want to buy the specialty tools required to do some of the work, but would be willing to rent them.

Also, as metropolitan areas grow, more people are living in apartments and condominiums, which restrict the repairs which can be done in the parking lots. This also will help support our business model, as people look for alternative space in which to work on their vehicles.

8.1 Growth Strategy

Given that the success of the firm is rooted in the demographics of the local market, expansion must be done very carefully. This business model will most likely grow through the opening of new facilities in new markets. Once the enterprise has reached its maximum geographical limit under the current management, a possible growth strategy will be to franchise the name and business process. The most probable target market for this expansion strategy would be current owners of coin-operated car washes.

In addition, our business model will provide a first-mover advantage. This is an easy business model to copy, but a first mover can establish a strong enough foothold into a given market so that it will continue to provide a solid cash flow even if competitors move in. Franchising will allow us to expand farther faster.

The financials of DIY Wash N’ Fix are built upon a number of conservative assumptions. The business is segmented into the original six car wash bays and three of each of the following bays: car painting, oil change/basic repair and other major repairs.

The balance sheet shows that most of our assets are long-term PP&E. Cash, the only short-term asset, is forecasted to grow at about 7% per year from $177,362 to $377,317. Initially, total assets are $755,562. Liabilities consist of the long-term loans taken on to pay for the PP&E, which amount to $520,380. This leaves us with $235,182 in initial owners equity.

Expenses are approximately 57% of revenues. Expenses include wages, utilities, maintenance, marketing and capital expenditures. Wages are set at $7.00 per hour for clerks and $25.00 per hour for mechanics. There will be three clerks and three mechanics on staff full-time to ensure that a clerk and a mechanic are always available during business hours of 7:00 AM to 11:00 PM. Maintenance for the tools is 1% of revenues, and clean up for the car painting operation are 5% of revenues. Other building maintenance is estimated at 0.5% of revenues. The marketing budget is 10% of revenues. There is a capital expenditure of $1,500 per year to replace lost or broken tools. Depreciation is done on a straight-line basis. The time periods used are 15 years for all equipment and 30 years for the buildings.

DIY Wash N’ Fix has taken on long-term debt to finance its asset purchases of $578,200. The debt ranges in maturity from 15 to 30 years, and it is financed at 8%. There was an initial outlay of 10% of all the assets purchased for a down payment on the loans, totaling $57,820. Therefore, the amount financed is 90% of the asset value, or $520,380. This amounts to a monthly debt service of $4,128 or $49,245 annually.

  • We will construct a new building on the land we purchased with nine new bays for our car painting and repair operations. Construction costs are estimated at $30,000 per bay, for a total of $270,000. For each of the three car painting bays, there will be an additional cost of $10,000 per bay for proper ventilation and environmental compliance. Therefore, our total construction costs are $300,000. We will put 10% down and finance $270,000 for 30 years at 8%.

Pricing and Revenues

DIY Wash N’ Fix will charge $5 per car wash in our coin-operated facility. We have assumed an average usage of seven hours per day, so this amounts to $35 per bay per day or $1,050 per month. We have six bays, so our annual direct car wash revenues are $75,600. In addition to the basic car wash, we have assumed that the facility we purchased will include six vacuums, two vending machines and one fragrance machine for customers to use for a nominal fee. These amount to additional annual revenues of $18,720. Car wash revenues are estimated to increase 5% per year, due to the value-added services we provide on location at DIY Wash N’ Fix.

We have three bays with a small 6,000-pound capacity lift to perform oil changes and basic repair work. We will charge $15 per hour for use of these bays, in order to be competitive with our competition in quick oil changes. Estimated usage is seven hours per day. These lifts cost $2,100 each, for a total of $6,300. We’re financing $5,670 for 15 years at 8%.

We have three additional bays equipped with 12,000-pound capacity heavy-duty lifts for complicated repair work. The cost to use these bays is $30 per hour, with an additional tools cost of $10 per hour to access up to ten tools at a time. Estimated usage is seven hours per day. The tools purchases, amounting to $25,000 initially, are included in this segment, because this is where we expect the major tool usage. The large lifts cost $5,800 each, for a total of $17,400 in lift costs. Total financing for the lifts and the tools is $38,160.

Finally, there are three bays equipped to paint cars and the fee is $50 per hour. It is probable that one paint job will take most of the seven hours estimated usage, including drying time unexposed to the elements. The fee for painting is higher, because the bays are more expensive to build and maintain. Equipment, including compressors and paint guns, will cost $4,500, and we will finance $4,050.

9.1 Important Assumptions

The key assumption within this business model is: there is a portion of the population that would like to do basic repairs and/or maintenance on their vehicles, but they don’t because they lack necessary tools or a proper work space. Therefore, they will be willing to pay rental fees to have access to tools and a work space.

Given that the assumption is true, then the key element of success for the venture will be pricing. The customers must feel there is value for the rent they are paying. If the price is too high, the substitution for our service will be taking a vehicle to a full service mechanic. However, if the price is too low, the firm will not be able to recover the cost of the initial capital expenditures.

If the assumption is not true and the firm cannot attract enough customers, then several exit strategies are available:
